Why it fails: AI tools change rapidly. Best practices evolve. Developers forget what they don't practice.
Prevention: Build reinforcement into the plan—follow-up sessions, updated guidance, internal knowledge sharing.
As an engineering leader, your role in AI adoption isn't just strategic. There's day-to-day leadership required.
If you want your team to use AI tools thoughtfully, demonstrate it yourself.
Share your own AI-assisted work in code reviews. Discuss when AI helped and when it didn't. Admit when you accepted a suggestion you shouldn't have.
Vulnerability from leadership makes it safe for developers to be honest about their learning curve.
Code review for AI-generated code is different:
Expect more "style" issues. AI generates functional code that may not match your team's patterns. Don't nitpick these in AI code more than human code, but do address consistency.
Verify understanding. Ask developers to explain AI-generated code. If they can't, that's a red flag—but treat it as coaching opportunity, not gotcha.
Heighten security scrutiny. Until you trust your team's AI security awareness, apply more security focus in review. Reduce this over time as competence grows.

Celebrate learning, including learning from mistakes. "I spent an hour on an AI approach that didn't work, here's what I learned" should be valued, not punished.
Some developers will resist AI tools. Understand why:
Legitimate concerns: "I worry about code quality" or "I don't understand the security implications" deserve engagement. Often these developers become your strongest advocates once their concerns are addressed.
Skill anxiety: Some developers worry AI will expose gaps in their own abilities. Reassure them that AI augments judgment—it doesn't replace it.
Identity concerns: For developers whose identity is tied to manual coding skill, AI feels threatening. Reframe around new skills (AI direction, verification, integration) rather than replacement.
Tool fatigue: Developers who've seen every new tool cycle may be skeptical this one is different. Acknowledge the pattern, but note that productivity data for AI tools is stronger than most trends.
